What's actually broken
Most water heater problems trace back to one of these parts. Knowing which one is bad tells you whether you're looking at a quick repair or a full replacement.
A small sensor next to the pilot flame. It senses heat and tells the gas valve to stay open. When it weakens, the pilot won't stay lit. The most common gas water heater repair by a wide margin.
The two coils inside an electric water heater that actually heat the water. One can die while the other still works — which is why your unit "kind of works" with lukewarm or short showers. Each element is replaceable on its own.
A metal rod inside the tank designed to rust out so the tank lining doesn't. When the rod is completely eaten away, the tank itself starts corroding next. Replacing the anode every 4 to 6 years can double the life of the unit.
The temperature and pressure relief valve on the top or side of the tank. Opens automatically if pressure or heat gets dangerous. If yours is dripping all the time, either the valve is shot or your system is over-pressurized (often a missing expansion tank or a dead PRV).
The actual steel vessel that holds the water. If this leaks, no repair fixes it — the unit gets replaced. Tank Leaks show up as water on the floor around the base, hopefully in the drain pan.

Repair calls vary a lot based on what's failed. A real quote should spell out which part the plumber is replacing and what happens if other problems get uncovered during the visit.
Why prices vary
A pilot light fix and a gas valve swap on a 15-year-old unit are very different jobs. Here's what changes the number.
A thermocouple swap is the cheap end. A gas valve replacement is the expensive end. Most repairs land between those two.
Parts for current-model Bradford White, Rheem, and AO Smith units are everywhere. Parts for off-brand or 15-year-old units can take days to source and cost more. On older units, plumbers often steer you toward replacement because the cost to fix approaches the value of the unit.
A water heater in a garage or open basement is fast to work on. One stuffed into a tight closet, an attic, or a crawl space takes more time to service. Sometimes the unit needs to be disassembled to reach the failed part.
If the symptom is clear ("won't light"), the diagnosis is fast. If the symptom is "sometimes I have hot water, sometimes I don't," the diagnostic takes longer because the plumber may have to wait for the unit to fail in real time to see what's happening.

Watch for these
Repair is where the bait-and-switch to replacement happens most. Each of these is worth a follow-up question before you sign.
Most water heaters can be repaired unless the tank itself is leaking. A plumber who walks in and recommends replacement without actually opening the unit and identifying a specific failed part is selling you a new unit you may not need.
Real repair prices don't expire at sunset. If a plumber tells you the quote is only good for the next hour, or pushes hard for a yes before they leave, that's a sales tactic, not a quote.
Real tank leaks are visible — water on the floor around the unit, not just in the drain pan. Drain pan water can also come from a dripping T&P valve, a loose fitting, or condensation. If a plumber says the tank is shot, ask to see where.

The cheap end is a quick part swap on an accessible unit — thermocouple, T&P valve, anode rod, sediment flush. The expensive end is a gas valve replacement or a complicated diagnosis on an older unit. Three quick filters. (1) Is the tank itself leaking — water on the floor around the base, not just in the drain pan? Replace, no repair option. (2) Is the unit older than 12 years on a tank model or 15 on a tankless? Lean toward replace, because the rest of the unit is on borrowed time. (3) Is the repair quote more than 40% of replacement cost? Replace — you'll be in the same position again soon. Otherwise, repair is usually the right call.
Almost always the thermocouple. It's a small metal probe near the pilot flame that senses heat. When it weakens, the gas valve shuts the pilot off as a safety. A thermocouple replacement is one of the simplest water heater repairs. If it's been replaced and the pilot still won't stay lit, the next suspects are the gas valve itself or a venting or draft problem.
Usually a failed heating element. Electric water heaters have two — an upper and a lower. If the upper one dies, you get no hot water at all. If the lower one dies, you get a small amount of hot water that runs out fast. Also possible: a tripped breaker, a failed thermostat, or a high-temperature reset switch that needs to be pressed.
Sediment. Hard Utah water leaves a layer of calcium scale at the bottom of the tank that traps water under it. When the burner heats the tank, the trapped water boils and pops as it escapes through the scale. It's not dangerous in the short term but it kills tank efficiency and shortens lifespan. The fix is a sediment flush. If the noise has been going for years, the damage is already done and you're closer to replacement than repair.
A reaction between the anode rod (usually magnesium) and sulfur in the water. The smell comes from a gas the reaction produces. Replacing the magnesium anode rod with an aluminum-zinc one almost always fixes it. Quick repair. Not a tank failure.
It depends. The T&P (temperature and pressure relief) valve is a safety device. If it's dripping constantly, either the valve itself is shot or your system is over-pressurized — which usually means you're missing an expansion tank or the existing one is dead. A dripping T&P valve is never something to ignore. Get it diagnosed.
Tank-style: 8 to 12 years with no maintenance, up to 15 with annual flushing and softened water. Tankless: 18 to 22 years with annual descaling. If yours is past 10 years and starting to need repairs, the repair-vs-replace math usually points to replace.
Some yes, some no. Anode rod replacement, flushing the tank, and replacing a heating element on an electric unit are real DIY-doable jobs with basic tools and a Saturday afternoon. Anything involving the gas valve, the burner assembly, the gas supply line, or replacing a T&P valve (which requires safely draining and depressurizing the tank) is real work — gas pieces in particular need a licensed plumber. If you're not sure which side of the line your fix is on, call.
Three signs. (1) Water visibly leaking from the tank body or the bottom of the unit, not from a valve or fitting. Tank corrosion. Done. (2) Rusty or discolored hot water that doesn't clear after running for a minute. The tank lining is failing. (3) The pilot won't stay lit AND you've already replaced the thermocouple — that usually means the gas valve or burner assembly is shot, and on an older unit, full replacement is the better spend.
Most single-part repairs (thermocouple, T&P, anode, element) are 30 to 90 minutes once the plumber is on site. A sediment flush adds another 30. A more complex diagnostic — intermittent failure where the symptom comes and goes — can take a couple of hours because the plumber may have to wait for the unit to fail in real time to see what's happening.
Five questions: (1) What part has failed and how did you confirm it? (2) How long should this fix hold up? (3) If the repair doesn't fix it, does the diagnostic fee apply toward replacement? (4) How long is the warranty on the part and on the labor? (5) Given the age of this unit, would you recommend repair or full replacement?

Before you trust the total
A fair plumber should be able to tell you what failed, what they plan to do, what is included, and what could change the price. If two quotes describe different work, the cheaper number proves nothing.

Repair pricing is usually built from diagnosis plus the confirmed part and labor. Ask whether the diagnostic charge is credited, which part failed, whether the tank itself is sound, and what warranty follows the repair.

Active tank leakage, severe corrosion, unsafe venting, repeated failures, or an unavailable control can move the decision from repair to replacement.

Ask for the test result that supports the diagnosis. A no-hot-water complaint does not automatically mean the tank must be replaced; a leaking or structurally failed tank is a different decision.
